Utopia vs Dystopia with Agentic AI

Every conversation I have about agentic AI ends up in one of two places.

๐—จ๐˜๐—ผ๐—ฝ๐—ถ๐—ฎ: agents handle the grind, people do the thinking, and work finally moves at the speed of decisions.

๐——๐˜†๐˜€๐˜๐—ผ๐—ฝ๐—ถ๐—ฎ: thousands of autonomous โ€œemployeesโ€ running on borrowed credentials, no audit trail, and a token bill nobody owns.

Hereโ€™s the uncomfortable part. Itโ€™s the same agent in both stories.

The model doesnโ€™t decide which future you get. The architecture around it does. Gartner expects at least 15% of day-to-day work decisions to be made autonomously by agentic AI by 2028, up from zero in 2024. Gartner also predicts that over 40% of agentic AI projects will be canceled by the end of 2027, because of rising costs, unclear value and weak risk controls.

What separates the two, from where I sit: โ€ข Identity. In utopia, every agent has its own identity and least-privilege access. In dystopia, itโ€™s running on someoneโ€™s service account โ€œjust for the pilot.โ€ โ€ข Traceability. Utopia can answer โ€œwhy did it do that?โ€ in minutes. Dystopia schedules a war room. โ€ข Autonomy. Utopia earns it in steps, and humans own the high-stakes calls. Dystopia ships full autonomy on day one and calls the human โ€œin the loopโ€ because they get a Slack notification. โ€ข Cost. Utopia tracks spend per agent, per outcome. Dystopia finds the bill at quarter close. โ€ข The off switch. Utopia has tested it. Dystopia has agents calling agents, and a hope.

None of this is glamorous. Itโ€™s identity, logging, policy and ownership, the boring layer. But that boring layer is the whole difference between a digital workforce and a digital liability.

My equation hasnโ€™t changed: ๐™‹๐™š๐™ค๐™ฅ๐™ก๐™š + ๐˜ฟ๐™–๐™ฉ๐™– + ๐˜ผ๐™œ๐™š๐™ฃ๐™ฉ๐™จ + ๐™‚๐™ค๐™ซ๐™š๐™ง๐™ฃ๐™–๐™ฃ๐™˜๐™š > ๐˜พ๐™–๐™ฅ๐™–๐™—๐™ž๐™ก๐™ž๐™ฉ๐™ฎ. Drop any one term and the utopia quietly flips.

So, honest question: if one of your agents went rogue tomorrow, how long would it take you to find out?
